Not because the technology is bad. Not because the model is wrong. Because trust is not a feature you ship — it is a relationship you build over time, and most organizations are trying to skip the relationship entirely.


The Numbers Tell a Clear Story

SurveyMonkey’s 2026 consumer sentiment research surveyed thousands of Americans on their feelings about AI in customer-facing roles:

  • 79% of Americans prefer interacting with a human over an AI agent for customer service
  • Only 8% prefer AI, with the remainder expressing no preference
  • 63% do not believe AI could replace humans in customer-facing roles
  • 56% have negative feelings about companies using AI in customer experience
  • 81% believe companies use AI to save money, not to improve service quality
  • 89% want a human option available when interacting with AI

That last number deserves emphasis. Nearly nine in ten consumers want an escape hatch. This is not a fringe concern — it is a near-universal expectation.

Adoption Is Outpacing Trust

KPMG’s global study, surveying 48,000 people across 47 countries, found that only 46% of people are willing to trust AI. Yet 66% are already using AI in some form. Adoption has outrun trust by twenty percentage points.

This gap is the trust plateau. People are using AI not because they trust it, but because they have no choice. Companies have deployed AI agents in front of customers, removed human alternatives, and forced adoption.

Braze’s 2026 consumer engagement research adds texture:

  • 27% of consumers refuse to share any data with AI agents
  • 43% would stop engaging with a brand entirely if their data were misused by an AI agent
  • Only 19% currently use AI agents for brand interactions by choice

That 43% figure should keep brand leaders awake. Nearly half your customers are telling you that a single AI data misstep means they walk.

When Trust Breaks: The Air Canada Precedent

The risks of deploying AI agents without adequate guardrails are not theoretical. In the Air Canada case, the airline’s customer service chatbot confidently informed a customer about a bereavement fare discount policy that did not exist. Air Canada’s defense — that the chatbot was a “separate legal entity” — was rejected by the tribunal.

This case established a principle that every organization deploying AI agents must internalize: you are responsible for what your AI agent says. There is no legal firewall between your brand and your bot.

The Maturity Model for Trust

Organizations that successfully build consumer trust in AI agents follow a maturity progression:

Stage 1: Assist

The AI agent supports human operators. It drafts responses, surfaces relevant knowledge, handles routine classification. The human reviews, edits, and sends. This stage builds organizational trust — your team learns what the AI does well and where it fails.

Stage 2: Execute

The AI handles specific, well-defined tasks end-to-end. Password resets, order status inquiries, appointment scheduling — tasks with clear boundaries and low ambiguity. This stage builds consumer trust through positive, bounded interactions.

Stage 3: Operate

The AI runs autonomously with human oversight. It handles complex, multi-step interactions and makes judgment calls within defined guardrails. This stage is earned, not granted — you arrive here only when your measurement data from earlier stages demonstrates trustworthiness.

The Measurement Gap Is the Trust Gap

The fundamental problem with most AI agent deployments is not technology — it is measurement. Organizations measure token counts, response times, and containment rates. They do not measure what actually matters to trust: whether the customer’s problem was resolved, whether they felt respected, whether they would come back.

Without measurement, you cannot demonstrate trustworthiness. Without demonstrating trustworthiness, you cannot earn trust. The organizations that break through the trust plateau are the ones that can say, with data: “Our AI agent resolves 40% of customer inquiries with a CSAT score of 4.2 out of 5, at one-third the cost of fully human-handled interactions.”


What This Means for Your Organization

Start with measurement, not deployment. Define what “good” looks like before your AI agent talks to a single customer.

Deploy in stages, not all at once. The Assist-Execute-Operate path is not just a framework — it is how trust actually works.

Build guardrails as infrastructure. Escalation paths, PII protection, response boundaries, audit trails — these are the mechanisms through which you demonstrate accountability.

Make the human option real. That 89% who want a human option are not asking for a button that leads to a 45-minute hold queue.

Measure and publish. Organizations that share their AI agent performance data build trust faster than those that treat AI performance as a black box.
